Dawn Pork & Bacon, 17 years on Emydex and counting

Dawn Pork & Bacon is one of Ireland’s leading Pork producers, operating out of Grannagh, Co Waterford in Ireland. May 2023 will see the 17th year Anniversary since Emydex first started working with Dawn Pork & Bacon, in 2006.

Emydex was founded in April 2004, so Dawn P&B was one of the very first customers to go live with an Emydex software system to manage, control and report on all their production, stocks, yields, and traceability requirements.

Continuous Improvements

Initially launched on Emydex Version 3 of the application, the system has been upgraded on a number of occasions to keep the software solution in check with the latest technical developments released by Emydex in both the core system, as well as the various industry modules in use. Industry modules operated by Dawn P&B cover their entire factory floor processes, door-to-door including pig kill line and payments, carcass stock management, into-boning, boning hall management, box packing and palletizing, sales order picking, and dispatch.

In 2009 the system was extended to add an Emydex weighbridge system for Dawn to manage truck deliveries to the plant used to verify dispatch weights against weights at the bridge, eliminating potentially costly mistakes.

24/7 Support

Alan Doocey, Dawn Pork & Bacon’s IT Manager at the time later relocated with his family to Australia, eventually ending up working for Emydex Australia, where he still works today on the Emydex Australia customer support team. Alan provides real-time technical helpdesk support to Emydex customers in Australia and New Zealand, as well as other Emydex customers around the globe who signed up to a 24x7x365 support agreement. The 24x7 team is made up of support engineers like Alan in Brisbane, in addition, to support staff in New Zealand, Canada, and Dublin.

Turning Over A New Leaf In New Zealand

How Emydex helped the largest livestock processing company in New Zealand to replace a 25-year-old Abattoir system with a new state-of-the-art solution that worked so well, it’s planned to go into 13 other facilities. The pilot operation in Christchurch was originally scheduled for a three-week installation but was up and running in just four days. However, the conversation with Silver Fern Farms started over a decade ago, the tendering process was exhaustive, and preparation and simulation reached a whole new level of precision.

 

Meet The Client

Silver Fern Farms is the largest livestock processor in New Zealand with a 30% market share, 7,000 employees working across 14 plants and a turnover of NZ$ 2.7b. They represent 16,000 sheep, cattle, and deer farmers, exporting to 60 countries worldwide. The Silver Fern Farms headquarters is in the centre of Dunedin on the South Island.

Emydex has been working on a deal with Silver Fern Farms since 2010 which makes this the longest sales cycle in the company’s history. Over the course of the 10-year discussions, the Emydex team paid several visits to Silver Fern Farm’s head office in Dunedin, as well as beef processing plants across New Zealand, and various delegations from Silver Fern Farms travelled to Ireland to visit Emydex at their head office in Dublin, as well as Emydex customer plants in Ireland and the UK.

 

The Opportunity

In 2019, Silver Fern Farms informed Emdyex that they were ready to start a formal project to replace their ageing factory floor traceability and production control system systems. The pilot plant was to be their primal beef processing facility in Belfast, Christchurch which had been using the same system for 25 years.

As part of the formal tender process, Emydex pitched against two other international specialist firms, as well as a local supplier of MES software systems. The pitch process comprised a comprehensive selection process that included two days of presentations and meetings, involving demonstrations of nine scripted scenarios (traceability, packing, etc) over seven hours before thirty people from the Silver Fern Farm’s group, followed by a second day of meetings with their internal IT team as well as their engineering department. In the end, Emydex emerged as the preferred supplier and was awarded the contract for a beef primal processing pilot project in their Belfast plant in Christchurch.

 

What Emydex Did

The project was originally planned to go live in July 2020 when the Belfast plant traditionally closed for a 3-week period, but the COVID-19 pandemic brought everything to a halt. Due to the pandemic, the project was moved back by a year. During that time, the project scope expanded to include other technical aspects for delivery, for example, a whole new system for animal assembly.

The new Emydex system configured for Silver Fern Farm’s handles everything from the booking and intake of the animals and follows the flow through the factory floor including the stun station, live weight, head inspections, carcass inspections, reinspection, and grading. Everything meets the strictest New Zealand government veterinarian standards and procedures, and it all integrates with the existing CRS system for streamlined payment processing.

 

Emydex System In Use

 

Automation was a big part of the project, replacing the factory floor terminals with integration to their programmable logic controllers (PLCs). Each hook has an identification on the hook and the system collects information at every station along the line.

Automation like this is the main difference we see between the European and the Australian and New Zealand markets. The level of investment in automation is higher but it pays back in labour efficiencies – machines don’t catch COVID.

Going Live

The project finally went live in November 2021 following a comprehensive testing and training schedule for all operatives that included simulations, dry runs, full monitoring of everything at all stages and then an Emydex team onsite. The client anticipated a three-week switchover, but the joint teams managed to complete the switchover in just four days.

The Belfast plant operates two shifts, producing 20 hours a day which makes it a very busy plant. Emydex supports the plant at all times, 24x7, with a team of Emydex engineers spread across New Zealand, Australia, Ireland, and Canada, following the sun.

 

From our support offices in New Zealand, Australia, Ireland and Canada we can follow the sun so that should anyone in Silver Fern Farms have an issue, they can call Emydex on just one number and there will be someone at their desk to take their call and, if it’s a critical issue, it’s a sequential line, downtime can cost thousands of dollars a minute. We can analyse and resolve immediately 24 hours a day with our four teams around the world.

Emydex today have a team of five people employed in New Zealand and ten in the Emdyex Australia office in Brisbane, supporting Silver Fern Farms as well as two other New Zealand food processing companies. This makes Emdyex the largest Irish employer of permanent staff in New Zealand, according to Enterprise Ireland, for whom Emdyex are a client company. In fact, the introduction of Emydex to Silver Ferns Farms originally came via Enterprise Ireland’s Australia office, through one of their market-office staff based in New Zealand.

The Results

As you would expect, the new Emydex system has brought new levels of efficiency and productivity to the Silver Fern Farms facility in Belfast, Christchurch. What is so impressive is that this was a very efficient and well-run operation even before we went near it but soon after go-live, Silver Fern Farms confirmed that they had processed more cattle in one shift than they had ever done before and finished earlier too.

 

The project went well. Emydex is a great system and the staff love using it. The system gives good information and reports, it is easy to use and works well. There are efficiencies in that all the data is in one area, and we no longer have to review or get reports in more than one system to get the information we want. Staff on the floor, as well as leaders and management, have benefitted the most when it comes to information and reports that the Emydex system can supply. Their engineers and technical people are very good; their project managers are very knowledgeable and able to keep us informed

What’s Next?

Based on the success of the pilot project, Silver Fern Farms have accelerated its plan to roll out Emydex to its 13 other processing plants spread across New Zealand. In 2022, the plan in Phase 2 is to tackle Production Scheduling, Packing, and Automatic Labelling along with the implementation of Emydex’s Enterprise Management System (EMS) for Master Data. The EMS system will be used to centrally manage data from the head office to individual plants. In conjunction with Phase 2, additional teams will make any adaptions needed to the existing Livestock processing system required to roll out to other bovine sites and then move on to the implementation of the ovine and venison systems.

 

In Other’s Words

In terms of their professionalism… as a meat processing company, Silver Ferns employ project managers, process managers, business analysts as well as internal QA testers. They installed their own Emydex training lab and ran the kill line with dry runs using big blue plastic barrels (blue cows) hanging from the hooks to simulate carcasses. This level of attention to detail was impressive to see. Emydex is a better company for the experience we had working with Silver Fern Farms.

One of the biggest and hopefully unique issues with this project was that our team members on the ground had to travel from outside NZ and so quarantine for two weeks in advance of the go live. There was a lottery for the MIQ quarantine places, and it was tough waiting for when the places opened. Even close to the go-live flight cancellations caused some issues with our team having to travel long hours by car. Due to COVID, Emydex has adapted to not having the full team onsite for the launch with team members working remotely. The team worked via video calls and cameras were installed to give a view of the factory floor. We had easy access to remotely control each terminal.

Success In A Greenshell

Whakatōhea is an indigenous New Zealand iwi (confederation of Māori tribes) centred around the small coastal town of Ōpōtiki in the Eastern Bay of Plenty region of New Zealand.

Over 20 years ago, Whakatōhea created the aspiration to develop a Greenshell™ Mussel aquaculture farm off the coastline of Ōpōtiki. The vision was that the farming operation would support the development of a mussel processing factory in Opotiki and be the foundation of employment for their people, provide income for whanau (family), and support improved outcomes for the entire community.

Open Ocean Greenshell™ Mussel Farm

Creating the world's first Open Ocean Greenshell™ Mussel Farm of such magnitude was no easy feat. The consent process took over 10 years of legislative change and resource consent approval, followed by a further 5 years of research and feasibility trials. When the venture needed capital to reach commercialization, the community came together – with both local Māori and Pakeha, businesses, families, and local trusts investing to enable the farming operation to further expand.

Today - with iwi support, national government contribution, and significant shareholder investment – the dream for Te Whakatōhea iwi and the local community is no longer just a dream; it is a living reality.

Te Whakatōhea Mussel Farm currently lies just over 8.5 km off the coastline of Ōpōtiki. The farm expands across over 3800 hectares of nutrient-rich, clear, and open ocean water space.

Mussel Processing Technology

Mussels are harvested daily from the farm and delivered directly to the Ōpōtiki Processing Facility. From there, mussels are immediately processed and freighted all over the world under the brand name Open Ocean.

Upon completion of the factory, the team at Whakatōhea Mussels realised that to provide a world-class product with traceability back to the farm, and even to the area of the farm where the mussels were harvested, no ordinary software package would do the job. After a worldwide search for a solution, Whakatōhea Mussels contacted Emydex. Emydex already had a fully functioning manufacturing execution system (MES) providing complete traceability in many seafood processing sites around the world.

Given the new processing facility was due to start processing in a few weeks, speed was of the essence. Within weeks the system was in place and ready to use. Being deployed in the Cloud meant no additional IT infrastructure was required at the plant with the existing touch screen terminals and scales easily integrated into the Emydex solution. Android-based barcode scanners connect seamlessly via the Internet to the Warehouse Management System's database allowing for the issuing and dispatching of stock from the plant.

The Emydex Process

Mussels are bought into the plant in large hessian bags of up to a tonne where they are weighed and labelled which is recorded in the system with the harvest information resulting in a clear view of the quantity and origin of raw materials on the plant. From here the mussels are issued to a production grading ‘job’ where they are scanned using a traceability barcode into the job linking to the original harvest number thereby providing traceability back to the farm.

From here the mussels are recorded out of grading as a work-in-progress product again using a traceability barcode to track the mussels through the process. Finally, they are issued to the packing process where they are recorded and labelled for shipment whilst still retaining the traceability from the farm to the finished items. The traceability is retained throughout the process by simply scanning the traceability barcode at each stage of the process.

The team at Emydex have done a great job, the documentation that was pulled together so quickly because our business needed a quick implementation was good, it is well-detailed and easy to follow. Emydex provided training for the admins and super users, all of which has been useful.

When asked after the go-live how he viewed the implementation Scott commented;

Very successful, being a greenfield site, we have been finding our way through the processes, not only with Emydex but as a business moving forward. Sometimes we knew what we wanted, other times we needed Emydex to be patient with us and help us to discover what we can and cannot do with the system. Emydex was great in helping us do this. Moving from the manual system to Emydex has already increased our productivity and will continue to do so.

And finally, how was the process overall?

In one word, great. Emydex has been easy to deal with and helped us to give our business the commercial push it needed regarding a production system.*

How QK Coldstores put the competition on ice

How QK Coldstores put the competition on ice

Serving some of the biggest food companies in South Africa, QK Coldstores wanted to replace their legacy Cold Storage management system with a state-of-the-art solution and become the most advanced cold storage and distribution operation in the country. They turned to Emydex, and we helped them to leave their competitors out in the cold.

Meet the client

With over 150,000 pallet spaces, QK Coldstores is the leading commercial cold storage operation in South Africa. The business began in 2006 at a facility in City Deep, an industrial suburb of Johannesburg. Initially it had the capacity to accommodate 7,000 pallet positions, divided across a broad spectrum of products, including dairy, poultry, fruit pulp, frozen vegetable, beef, pork, lamb and ice cream.

By 2010 the business had grown to the point where it needed additional cold storage facilities. These were added in the Midrand campus nearby. The facility now hosts 150,000 pallet spaces and specialises in a whole range of storage solutions, from specialised confectionary at -14 degrees and ice-cream at -25 degrees to standard storage temperature of -18 degrees.

The company offers a wide range of solutions to a variety of blue-chip customers, from blast freezing, tempering, re-palletising and container loading on the deck as well as offering a primary transport solution. They also offer case picking and currently exceed 300,000 cases per month.

The opportunity

QK Coldstores approached Emydex to assist it move to a higher level of service to its clients. The company wanted a computerised warehouse management system (WMS) that could be tightly integrated with the EDI systems used by some of their largest customers, which included various world-leading food manufactures. This was to help them conduct their core business activities more efficiently, including case picking, blast freezing packing and distribution of dairy, poultry, ice cream and confectionery products.

The way the operation was set up became outdated and Emydex offered far more efficient solutions that were new on the market. That is automated stock allocation, scanning in and out of customer products, online ordering system, live alignment of stock with clients, stock movements and stock balancing are communicated more timeously through an automated system ( its real time and as the transactions are completed)

What we did

Following an initial discovery engagement, Emydex’s business analysis team proposed that a tailored version of the Emydex warehouse management, configured specifically QK’s Cold Storage operations would answer the brief perfectly.

Emydex installed numerous hand-held scanners at the loading bays so that stock could be registered as it arrives and as it leaves. Handheld scanners were introduced and it improved the accuracy of all stock transactions and movements (Stock taking, receiving, cycle counts and dispatches). Scanning was 50% more efficient than the previous processes we utilised in our previous MWS.

Emydex endeavoured to use existing QK Coldstores’ computers and network where possible reducing the need for any significant investment in new hardware. Emydex solutions engineers configured the software solutions to integrate with the company’s existing management and accounting systems. They also integrated everything with QK Coldstores’ customers systems, where requested, so that QK’s customers could gain accurate and real-time visibility of their stock and their orders throughout the distribution process.

Going live

Following an extensive phase of system testing, QK’s new Emydex system went live in December 2020, with everything going smoothly and to plan. Emydex engineers were on standby remotely in Dublin HQ to ensure that any problems could be addressed immediately but, even before that, Emydex made sure that all of the QK Coldstores’ users and team members were fully trained in working with the new Emydex solution.

The results

The results have been outstanding. QK Coldstores estimates that productivity has increased by more than 50% which by far exceeded best expectations for the project. Errors are down and QK Coldstores’ customers now have the ability to see their stock as it arrives, how much is held and where, make orders and track them, specifying pallet composition, delivery dates and time as and delivery locations. For some customers, QK Coldstores’ hands have been removed from the cold storage and distribution process altogether as those customers take complete control of their own stock.

Customers can also use the Emydex web portal to create sales orders online and view and review existing orders, see stock levels and avoid ordering more than is in stock at that particular time.

What’s next?

We are working with QK Coldstores to expand the functionality of the Emydex web portal – it is an evolving solution with ideas coming from clients like this around the world. In the long-term, QK Coldstore’s clients’ customers will be able to initiate and see their orders. the customer will be able to order and track their own stock straight from QK Coldstores. We are looking to expand the fan functionality of the web portal it is involving solution.

An accurate diagnosis and treatment

When South African medical device manufacturer Marlin Laboratory Manufacturing needed to replace a manual paper-based quality control system, they looked North to Emydex to advise and assist in implementing an electronic solution.

Introducing the client

Emydex has a strong presence in Sub-Saharan Africa working with their local market partner, Summit Process Solutions, with offices in Pretoria and Cape Town. Together Emydex and Summit have 10 customers spread across South Africa, Namibia and Botswana operating 17 separate plants, each operating Emydex at the core.

The partnership recently added Marlin Laboratory Manufacturing, based in South Africa, to their client base. Marlin Laboratories is a specialist in the design, manufacture, and implementation of reverse osmosis water purification systems for the renal industry in South Africa. The company’s service teams regularly provide servicing and measuring the quality of the water, to life-saving dialysis machines installed across South Africa.

All Emydex clients are important and an integral part of industry supply chains within the countries in which they operate. As specialists in the food supply chain, it was interesting to see how easily the Emydex software was customisable to support Marlin Laboratories. This was particularly sensitive to drive quality control, as it operates in the critical healthcare arena where Quality is a matter of life and death.

The opportunity

Marlin Laboratories, in addition to their manufacturing competence, have a team of 25 in-field service technicians working at over 200 sites in hospitals throughout South Africa. Increasing volumes, together with increased reporting and compliance requirements, created the need to evaluate a solution to address the challenges of their manual and paper-based process.

The manual processes were becoming a challenge for the field technicians as well as the back-office finance and administration head office team. There were various bottlenecks at month end caused by increased data gathering at each site, followed by regional consolidation of the data being sent to the Head Office, causing a challenge in responding to their client needs.

This was the initial motivation to consider a new approach, together with the many obvious benefits of moving from a paper based to a digital solution. The additional benefits envisaged improved data accuracy, consistency, predictable process efficiencies as well as integration logistics and finance systems.

Emydex and Summit Process Solutions were tasked to review the existing processes and to recommend the design for an advanced mobile technology-based solution that would simplify and standardise the business processes and business model.

What we did

Emydex and Summit worked closely with Marlin Laboratories Management and field technicians to examine existing processes, how they worked and how we could create improvements and streamline their existing processes and operations.

This was precisely the sort of challenge the Emydex Enterprise Quality Management System (EQMS) was built for. EQMS is a software system that allows various industry operations to be analysed and to be captured in process steps in consistent procedures. This approach not only covers steps for each individual, but also next steps and actions for other colleagues involved in the end-to-end process-based workflow.

With the workflow capturing the confirmation of actions and relevant data, complete results are then accurately loaded into the cloud based database for access by Head Office enabling real time response and reporting for completed tasks, replacing many manual tasks.

The application can run in either on-line mode or in offline mode with data synchronisation with the cloud at convenient times.

Going Live

The system went live, country-wide, toward the end of 2019.
Ongoing reviews of the new system and other back office legacy systems will continue to yield productivity and efficiency improvements with effective reporting and data analysis.

The results

The results and benefits from the introducing the new system are now being experienced in various ways. According to the team at Marlin Laboratories, the new Emydex tablet based EQMS has brought about several improvements:

  • Asset management has been enhanced
  • All completed workflows and reports are uploaded from the service locations eliminating paperwork bottlenecks experienced at month end.
  • Accuracy has improved, with proof through reports and evidence-based compliance
  • Immediate access to data in validating results of current and trend results
  • Visibility of team performance and where there might be areas for improvement
  • Logistics are being simplified, with tracking of spare parts and consumables feeding into parts management which helps planning and projections
  • Compliance and traceability has improved

When Canfisco went fishing for an IT partner

Following acquisition and growth, The Canadian Fishing Company (Canfisco) found themselves with a variety of different legacy IT systems, all working independently. They turned to Emydex to help land one system that integrated everything.

Meet the client

The Canadian Fishing Company (Canfisco) has sustainably harvested wild fish from the coastal waters of the Pacific Northwest for over 110 years. The company operates the largest fishing fleet in British Columbia, over 850 vessels, that every year lands over 100 million pounds of mostly salmon, herring, rockfish, halibut and hake. Landed fish is supplied to the company’s nine processing plants located on the pacific coast in Richmond, Prince Rupert, Greater Vancouver, and Alaska.

The opportunity

Canfisco has grown both organically and through acquisition. As each new acquisition was moved into the Delta Pacific Seafood location, the software and processes were not consolidated into a single integrated process or software application. This left Canfisco with six different major applications and many Excel applications to compensate for the different systems at work throughout the group.

However, the greatest risk to the business came from the out-of-date applications running on an over 25-year old Unix platform with limited hardware support. This environment left a very disjointed operation that only worked due to the efforts of staff acting as the glue to keep everything working together. Before Emydex came on board, Canfisco had at least five BOM process, four box labelling process and three separate financial applications in place in the organization.

What we did

Canfisco needed a new IT system that could provide a single source of the truth for the organization, providing improved visibility and measurement throughout the business, streamlining administration and, ultimately, improving the performance of the company.

The consensus within the various departments and plants was that any new software solution should be able to replicate what they were already doing, process-wise, i.e. it should keep the good things that worked well and with which everyone was familiar. To this, we should add some magic in the form of some low-hanging savings improvements, whilst at the same time providing the foundation for a software system that can grow into a more advanced solution over time.

Although we are replicating Canfisco functionality I was impressed to see how the Emydex team automated the link between the plant’s recorded catch of fish to actual sales, to ensure Canfisco sales can presell the fresh fish. This ensures they can get maximum value for the catch versus having to freeze the fish for less profits.

Going Live

Canfisco understood that they needed to address the highest risk area which was the groundfish applications running on the old Unix system so a phased implementation was taken to minimise any operation interruptions. After initial consulting and analysis, it was decided to go live with the ground fish box labelling and fillet line in December 2019 and bring on the port receiving in spring of 2020.

The Results

Key to the success of this project was to ensure it would be a gentle evolution and not a revolution. Keeping staff at all levels throughout the operation happy was very important and Emydex was careful to tread lightly. The most obvious improvement has been the elimination of the major risk of running the business on antiquated unsupported Data General (DG) Unix equipment. While there are a few minor applications still on the Unix platform, the team is working to quickly migrate them in the next phase.

Phase one has been completed but already administration efficiency has improved, as expected, thanks to reduced duplication of entry into multi applications and processes. Time consuming consolidation has been reduced and as other fish species are migrated to the new system in upcoming phases, staff will see all of the improvements fall into place.

There is now better traceability of fish from catch, through processing, to the end sale. Operational performance has improved too due to reporting on giveaway and production yields (with a potential of 2% improvement in raw material utilization) and, of course, Emydex has provided the foundation to build the operational performance measurements over time.

Interestingly, most of the implementation was done remotely which saved costs for the client and also worked out perfectly as the Covid-19 pandemic struck right in the middle of the project and had little effect on our timelines.

What's Next?

This is the first phase of the implementation – the next phases will cover other fish species – and it builds the foundation applications for future improvements, including analysis of expected costs against actual costs, gross margin visibility at the different levels (including vessel, customer and sales order analysis). Improvements in dry goods control will come next as will the automation of HACCP and QC processes and cold storage invoicing.
